Hotel distribution costs deserve a more disciplined place in the 2027 budget. For an independent hotel, boutique resort, aparthotel or villa collection, the channel producing the most room revenue is not necessarily the channel producing the most profit. Commission, media spend, payment charges, cancellations and servicing costs can materially change the result.

The pressure is current. Cloudbeds’ 2026 State of Independent Hotels report, based on 90 million bookings across 180 countries, found that OTAs represented 63.4% of independent-hotel bookings in 2025. It also reported an OTA cancellation rate of 21.8%, compared with 10.6% for direct bookings. The right response is not to reject high-volume channels. It is to measure what each channel contributes after its full cost.

Why gross room revenue gives an incomplete answer

Traditional reports usually compare rooms sold, room revenue, average daily rate (ADR) and revenue per available room (RevPAR). These metrics remain essential, but they do not show acquisition cost. Two channels can deliver the same €100,000 in consumed room revenue and produce very different commercial outcomes.

A useful channel report should therefore add net contribution. At its simplest:

Consumed room revenue − channel-specific acquisition and servicing costs = net room revenue contribution.

This is not a replacement for RevPAR, GOPPAR or the hotel’s profit-and-loss statement. It is a decision layer that helps owners determine which demand to stimulate, which inventory to protect and where commercial spending should go.

A practical five-step channel profitability review

1. Define channel families consistently

Begin with a clean source map. Separate website direct, telephone and email direct, OTAs, GDS, wholesale or bedbank, corporate negotiated, consortia, groups and owner-generated business. Within OTAs, distinguish merchant and agency models when their economics or payment processes differ.

Do not rely solely on a free-text source field. Standardize source and market codes in the PMS, then reconcile them with the booking engine, channel manager and payment records. KHR’s approach to hotel distribution and rate mapping starts with this alignment because an inaccurate source map produces an inaccurate channel strategy.

2. Build the complete cost ledger

For each channel, capture the costs that genuinely vary with the booking:

commission, transaction fees or wholesale margin;

metasearch, paid-search and campaign acquisition cost;

payment-processing, merchant and virtual-card charges;

channel-funded discounts, loyalty participation and promotional contributions;

reservation, call-centre or administrative handling that is specific to the channel; and

technology fees that can reasonably be allocated per booking or per room night.

Avoid loading the calculation with every fixed hotel expense. The purpose is to compare distribution choices, so focus first on costs that change when channel mix changes. Fixed system fees can be shown separately for a fully loaded view.

3. Measure both booked and consumed business

Booking-date reporting explains current production and pace. Stay-date reporting shows the revenue that was actually consumed. Owners need both.

A booked-revenue view is useful for forward demand decisions, but it should include expected cancellations based on the hotel’s own historical results by channel, lead time, rate plan and season. A consumed-stay view should be the final reference for net contribution. This prevents a high-cancellation channel from appearing more productive simply because it creates more reservations before arrival.

4. Compare net ADR and net RevPAR

Calculate net ADR as net room revenue divided by consumed rooms sold. Calculate net RevPAR as net room revenue divided by available rooms. These measures reveal whether a higher gross rate survives its acquisition cost and whether a lower-cost channel produces enough volume to matter.

A hotel business-intelligence dashboard should show gross and net measures side by side, with filters for property, channel, room type, rate plan, market segment, booking window and stay date. The goal is not another static report. It is a repeatable commercial decision process.

5. Make decisions by date and demand condition

There is no universally “best” channel. A commissionable booking may be highly valuable on a low-demand Sunday and unnecessarily expensive on a compression Saturday. A wholesale allocation may build base occupancy in one season and displace stronger demand in another.

Use hotel revenue management to connect channel profitability with forecast demand. Open broader distribution during need periods. Tighten discounts, allocations and last-room availability when pace strengthens. Protect high-value room types and longer stays when demand is likely to compress.

Direct bookings are not automatically the cheapest

Direct business often offers stronger guest ownership and more freedom to package value, but its acquisition cost must still be measured. Include paid media, metasearch, booking-engine fees, payment costs, content production and website investment. Then divide spend by completed bookings—not clicks or reservations that later cancel.

The direct channel also depends on execution. Google’s current free booking links guidance emphasizes accurate prices, complete room and rate availability, frequent feed updates and a landing page that takes the traveler directly to the selected offer. A fast, conversion-focused hotel website and booking journey can improve the economics of direct demand; an unclear or inconsistent path can make it expensive.

A 90-day action plan for independent hotels

Days 1–30: Establish the baseline. Audit source codes, reconcile booked and consumed revenue, document contracts and list every variable cost by channel.

Days 31–60: Build the view. Calculate net ADR, net RevPAR, cancellation rate, average length of stay and booking window by channel. Review the result by weekday, season and room type.

Days 61–90: Change the mix deliberately. Select two or three need periods. Test a controlled combination of inventory access, rate fences, direct-value offers and targeted campaigns. Measure incremental consumed contribution rather than gross pickup alone.

Review the dashboard monthly and the underlying cost assumptions quarterly. Contracts change, media costs move and guest behaviour shifts. A channel that was efficient last year may not be the right channel for the next need period.

What are hotel distribution costs?

Hotel distribution costs are the expenses incurred to acquire and service bookings through a sales channel. They can include commission, wholesale margin, advertising, transaction and payment charges, technology fees, discounts and channel-specific handling.

What is net RevPAR?

Net RevPAR applies the RevPAR concept after deducting defined distribution costs from room revenue. Hotels should document exactly which costs are included so comparisons remain consistent over time.

Should an independent hotel try to eliminate OTA bookings?

No. OTAs can provide reach, conversion and demand that a hotel may not acquire efficiently on its own. The commercial objective is a profitable, diversified channel mix—not a blanket preference for or against one channel.

How often should channel profitability be reviewed?

Operational results should be reviewed monthly, with a deeper quarterly review of cost assumptions, contracts and channel strategy. High-demand and need periods may require weekly monitoring.

Online travel agencies give independent hotels reach, merchandising tools and demand that would be difficult to reproduce overnight. The problem is not OTA participation itself. It is allowing high-cost channels to become the default source for guests the hotel could attract and convert directly.

Reducing dependency therefore requires a measured channel-mix strategy. The objective is to keep the incremental demand OTAs provide while building stronger reasons, pathways and systems for guests to book directly.

Key takeaway

Do not pursue an arbitrary direct-booking percentage. Improve the profitability of each date and segment by shifting repeatable, brand-aware demand toward direct channels while preserving OTA reach where it adds genuine value.

Diagnose dependency at the date and segment level

Begin with a net channel report that includes commission, promotional discounts, payment costs, cancellation rates and average length of stay. Separate first-time leisure demand from repeat guests, groups, corporate travelers and other segments that behave differently.

A hotel may be appropriately reliant on OTAs during low-demand international periods and unnecessarily reliant during compression dates or for returning guests. The opportunity becomes clearer when the analysis moves below the monthly total.

Make the direct offer easy to understand

Guests do not need the direct rate to be dramatically lower. They need a visible, credible reason to choose it. Flexible terms, a room upgrade subject to availability, a useful inclusion or more personal pre-arrival support can outperform a confusing list of minor perks.

Keep rate parity and contractual obligations in mind. The direct value proposition should be displayed consistently on the booking path, not buried in a policy page.

Fix the booking journey before buying more traffic

Marketing cannot compensate for a slow website, unclear room descriptions or a booking engine that introduces friction. Review the experience from mobile landing page to confirmation. Ensure rates and policies are transparent, key questions are answered and the booking button remains easy to find.

A strong hotel website should connect inspiration with a fast, reassuring transaction. Conversion gains make every future campaign more productive.

Use OTAs as acquisition channels

Build a compliant post-stay relationship through excellent service, useful communication and permission-based marketing. Capture guest preferences at the property and give travelers a reason to return directly next time.

Merchandise deliberately on each OTA. Strong photography, complete content, accurate mapping and disciplined promotions can improve conversion without joining every discount program. KHR’s distribution and channel management service focuses on both visibility and net value.

Shift the mix gradually

Choose a small set of dates or segments for each experiment. Test brand search protection, targeted repeat-guest communication, metasearch participation or a direct-only value add, then compare the net outcome with a clean baseline.

Avoid closing high-performing OTA channels across the board. As direct demand becomes more predictable, adjust availability and promotions selectively. Sustainable change comes from replacing demand—not merely removing a source.

Frequently asked questions

What is a healthy OTA share?

There is no universal target. The right mix depends on location, seasonality, brand strength and the cost of acquiring demand through other channels.

Should direct rates always be cheaper?

Not necessarily. A clearly superior direct value proposition can be effective without permanent public discounting, subject to your distribution agreements.

How quickly can channel mix improve?

Operational fixes can help immediately, but durable change usually develops across multiple booking cycles as website conversion, marketing and repeat business improve together.

Build a more profitable channel mix

KHR aligns distribution, revenue management, website conversion and digital marketing around the economics of each booking.

Review your channel strategy

The post Reducing OTA Dependency Without Sacrificing Occupancy appeared first on Key Hotels & Resorts.

The Global Distribution System can open an independent hotel to travel advisors, corporate booking tools and managed travel programs. Yet presence alone does not create production. The channel performs when rates, content, availability, commissions and account strategy are aligned.

For the right property, GDS demand can strengthen weekday occupancy, extend booking windows and diversify the business mix. A practical approach begins by identifying which travelers the hotel can serve competitively and what those bookings contribute after costs.

Key takeaway

Treat the GDS as a managed sales and distribution channel—not a passive listing. Success depends on accurate content, competitive rate access, reliable availability and purposeful follow-up with accounts that fit the property.

Decide whether the channel fits

Hotels near business districts, airports, medical centers, universities, project sites or consulates may have a natural corporate demand base. Boutique properties can also appeal to travel advisors seeking distinctive options for clients.

Evaluate operational fit as well as location. Corporate travelers may expect reliable Wi-Fi, practical work space, flexible arrival support, clear invoices and predictable cancellation terms. The offer needs to match the needs of the segment.

Build a complete, bookable profile

Accurate room descriptions, amenities, policies, directions and images affect how agents and booking tools present the hotel. Standardized content matters because users often compare properties within compact search displays.

Rate plans should be clearly named and loaded with correct inclusions, cancellation terms and commission settings. Availability must remain dependable; repeated sell-outs or mapping errors weaken confidence in the listing.

Price for contribution and need dates

Corporate rates should reflect expected volume, booking behavior, length of stay and total acquisition cost. A discount may be justified for consistent base demand, but blanket annual reductions can dilute strong dates.

Use availability rules to protect compression periods and focus offers on need dates. Calculate net contribution after GDS, representation, transaction and commission costs, then compare it with realistic alternatives for the same room night.

Pair distribution with sales activity

A hotel code is only the beginning. Identify local companies, travel management firms and consortia that produce relevant demand. Provide concise sales information, respond quickly to rate requests and review whether negotiated accounts actually materialize.

Track production by account and agency, not just the channel total. This reveals where relationships deserve attention and where rates occupy inventory without producing meaningful volume.

Maintain the channel continuously

Content changes, room renovations, policy updates and new rate plans should flow through every connected system. Audit mapping and bookability regularly, especially before corporate sourcing periods or seasonal changes.

KHR’s hotel distribution and channel management service helps independent properties maintain accurate connectivity while evaluating the commercial return of each channel.

Frequently asked questions

Is the GDS only for large chain hotels?

No. Independent hotels can participate through suitable connectivity or representation, provided their content, rates and operations meet the needs of the targeted demand.

How long does GDS production take to develop?

Technical visibility can be established relatively quickly, but meaningful corporate production often requires sales activity, sourcing cycles and consistent account follow-up.

Are GDS bookings expensive?

They include several possible costs. Evaluate the complete transaction and commission structure against the incremental demand, stay pattern and net contribution.

Evaluate corporate and GDS opportunity

KHR can review market fit, distribution setup, content quality and account strategy for your independent property.

Talk with a distribution specialist

The post GDS and Corporate Travel: A Practical Growth Channel for Independent Hotels appeared first on Key Hotels & Resorts.
